Introduction
Nobu Hotels built its reputation on a singular promise: the warmth and precision of Nobu hospitality, wherever in the world a guest checks in.
But a brand promise doesn't scale by itself. As the portfolio grew across continents, with new properties opening at a fast pace, the challenge shifted from defining the experience to operationalizing it: making sure a front-desk agent in one city and a butler in another delivered the same standard, from day one.
Our work centered on turning the Nobu service culture into an operating system; SOPs, tools, training, and feedback loops that every hotel could run on.
The challenge
Luxury hospitality lives or dies on consistency. Growth put that consistency under pressure in three ways:
Codification: Service excellence existed in the heads of experienced teams, but not in a form new hotels and new hires could reliably reproduce. Standards, journeys, and touchpoints needed to be documented as usable operating assets.
Frontline readiness: Every opening meant hundreds of new employees who had to embody the brand within weeks. Without structured orientation and service training, ramp-up would be slow and quality uneven.
Feedback visibility: With guest sentiment scattered across review platforms and channels, leadership lacked a single view of experience performance across the portfolio, and recovery from complaints depended on individual judgment rather than a trained protocol.
The solution
We built a human-first service operating model spanning standards, people, and measurement.
Service Standards & Tools Library : We created the company's SOP and tools library, documenting guest journeys, touchpoints, staffing models, and hiring guidelines into a single operational reference. This turned tactical knowledge into a scalable asset that every property and every opening team could deploy, including VIP protocols and procedures for the brand's most discerning guests.
Onboarding & Frontline Enablement : We designed and delivered the Nobu Hotels Global brand orientation, given to every employee joining any hotel worldwide, alongside a suite of service training, including dedicated complaint-handling courses. Training was built around service culture and guest empathy, not just procedure, so teams could deliver the brand with confidence from their first shift.
Guest Feedback & Recovery System : We selected and implemented Revinate as the portfolio-wide guest feedback and CRM platform, created the SOPs to run it, and monitored performance across all hotels. This gave leadership one view of guest sentiment, closed the loop between feedback and frontline coaching, and made service recovery a trained discipline rather than an improvisation.
